One member brings one decision they have been carrying alone for more than a month. Not the whole situation. The decision, in one sentence.
Then the room asks questions. Only questions, for eight minutes. No advice.
That rule is the reason this works. Without it, the first confident person solves the wrong problem in ninety seconds, and everyone spends the rest of the hour agreeing with them.
After that, advice is open. We close with one sentence each on what you are taking away, and we end on time.
